- Competitive intelligence — AI monitors competitor activity across public sources and delivers synthesized briefings.
These require more integration work and typically take 30-90 days to deploy, but the ROI compounds over time as the systems learn from your data.
Tier 3: Transform Workflows (Strategic Bets)
These are larger investments that fundamentally reshape how work gets done. Higher risk, higher reward, and typically 3-6 months to full deployment.
- End-to-end process automation — entire workflows (like order-to-cash or procure-to-pay) orchestrated by AI agents with human oversight at critical checkpoints.
- Custom AI agents for specialized roles — purpose-built agents that handle specific functions like technical support triage, vendor management, or regulatory compliance monitoring.
- Predictive operations — AI that anticipates issues before they occur, whether that's supply chain disruptions, equipment failures, or customer escalations.
Not every company needs Tier 3 today. But every company should have a plan for getting there, because your competitors are building these capabilities right now.
How to Evaluate AI Partners
The AI services market is crowded with vendors making similar promises. Here's how to separate the credible from the aspirational.
Look for Process Expertise, Not Just AI Expertise
The hardest part of AI deployment isn't the AI — it's understanding the business process deeply enough to automate it correctly. A partner who's built financial reporting automation for five companies will deliver faster and more reliably than a brilliant AI team seeing the finance function for the first time.
Ask prospective partners: "Show me three similar projects you've deployed. What went wrong? What did you learn?" The answers reveal more than any capabilities deck.
Demand a Discovery Sprint, Not a Proposal
Reputable AI partners won't quote a project based on a one-hour meeting. They'll want to spend time understanding your actual workflows, data landscape, and team dynamics before proposing a solution. If a vendor gives you a fixed-price proposal after a single call, they're either going to miss the mark or they've padded the price to cover unknowns.

Here's how I'd approach AI strategy if I were a CEO starting from scratch today:
Month 1: Run a discovery sprint. Map your top 10 workflows by time consumed and identify the 3 highest-ROI automation candidates.
Months 2-3: Deploy one Tier 1 automation. Pick the simplest, most measurable win. Get it into production and prove ROI.
Months 3-4: Deploy a second Tier 1 automation and begin a Tier 2 pilot. Use the credibility from your first win to build organizational momentum.
Months 4-6: Evaluate results, expand what's working, kill what isn't. Begin planning a Tier 3 initiative based on what you've learned about your organization's AI readiness.
This isn't a multi-year digital transformation program. It's a focused, iterative approach where every step delivers measurable value and informs the next.
The Real Risk Isn't Doing AI Wrong — It's Not Doing It
I'll end with the uncomfortable truth. The biggest risk for most CEOs in 2026 isn't a failed AI project. Failed projects cost time and money, but you learn from them. The biggest risk is inaction — watching competitors automate while you deliberate.
